How to use your money

There are two critical resources for startups: Time and money. Many startups think that money is their main problem, but they’re wrong: it’s always time. Even when you run out of money, it really time that was your enemy: it just took you too much time to generate revenue. If you were unable to raise money it’s because you didn’t finish your product, or don’t have enough users – both are a time problem.


Making your money last longer can help you buy time, and I’ll give you some ideas on how to do that. But first, lets get the obvious out of the way: when talking about money as a constraint, there are two obvious directions to solve the problem: more money in, or less money out. However, more money in is not as attractive as it may seem.

In most cases, you have very little control over how much money will come in. Investors you meet have their own preferred investment size and this will often be dictated to you. Also, in many cases you are not in control over how many investors will join the round. In short – the investment size you receive is usually a number that is given, not a number you can change. But even if you could affect it, a larger investment is not automatically a good idea. Investors do not want to see their money lying around being unused: an experienced investor will expect you to spend their money in a period of 2-3 years and in that time either reach profitability or raise the next round. So raising double the amount doesn’t give you double the amount of time to spend it, but rather increases your spending (commonly called “burn rate”) which raises the stakes. You are not really decreasing the risk by raising more money, you are just increasing the bet size. Of course, raising more money also means your next round will have to be higher and that you will need to justify the higher valuation you just received. There are many reasons why a higher investment is not just a free gift.

So lets focus on the other side of the money equation, the one that you can control better: the spending. Controlling the spending is important for many reasons. Not only does it help your existing money stretch for a longer period (we call this the “runway” since the point of this money is to help you take off) but it can also serve you in case you need to cut costs if things don’t go as planned. Once again: you can’t control when money will come in, but you can always control how money will come out.

In the money spending side, there are two really big mistakes I see startups, especially Korean startups, make way too often. By far, the biggest mistake, and one that has a bad affect on multiple levels is hiring too many people. It’s hard to over-stress how much of an impact every new hire has on the budget: as soon as you hire someone, you have committed to spend their salary and expenses for a long period of time. You can’t easily terminate or pause it if you run into budget problems; often, cutting someone from the team is many times harder than the hiring. The impact of not having that employee in the first place is much smaller than hiring someone and then firing them. Staff is not a flexible resource and that manifests in many ways: on one hand, two people will not produce double the output of a single person (they will always produce less). On the other hand, going from two back to one won’t roll back time to when the person was doing the work alone. In other words, changing the team is disruptive, and not in a good way. Hiring people must be done extremely carefully, and when in doubt, don’t hire. From a money perspective, that would have perhaps the single biggest impact on your overall budget.

The second big mistake that I see startups make is spend money on things that have mainly long term effects. While it’s nice to believe that your startup will be around in 5 and 10 years (and you have my sincere hopes that this will be the case), your biggest worry should be about next month, and next year. You won’t get to have your startup be alive 5 years from now if you won’t focus on growth, right now. In fact, the more you think about next month, the better shape you’ll be next year. As an immediate example, whenever I see a startup sponsoring something – almost anything – I know they threw away money for no reason. Branding should be done with short term goals in mind. Today, you are not Coca Cola and not Apple. That means that if you paid money to go to an exhibition, the goal must be to meet customers and partners. Every PR you send out has to have a measurable result. Spending dollars so that people will know your name will just kill you faster (does it really help you feel better to know people will remember your company name after your startup dies?).

Money maybe keeping you up at night (it shouldn’t – time should be your main worry). To solve your money problem, first think about costs: minimize the burn rate, increase your runway. Then try your best to take off.

스타트업에겐 시간과 돈이라는 두 가지 중요한 리소스가 있습니다. 그리고 많은 스타트업들이 돈을 그들의 주요한 문제라 생각하는데요, 이는 잘못된 것입니다. 문제는 항상 시간이죠. 설사 돈이 부족한 상황이 올지라도 실질적인 문제는 항상 시간입니다. 가령 어떤 수익을 내기위해 많은 시간을 소요한다는 식으로요. 만약 당신이 수익을 내지 못했다면 그건 제품을 완성하지 못했거나, 유저 수가 충분치 않았던 겁니다. 이 둘 모두 시간과 관련된 문제죠.

돈은 시간을 살 수 있도록 해줍니다. 지금부터는 이것이 어떻게 가능한 지에 대해 아이디어를 드려보도록 하겠습니다. 허나 이에 앞서 먼저 당연한 이야기부터 하나 해드리죠. 돈을 제약이라고 말할 때, 보통 이를 해결할 수 있는 두 가지의 분명한 방향이 존재합니다. 하나는 더 많은 돈을 버는 것, 또 하나는 더 적은 돈을 쓰는 것이죠. 허나 더 많은 돈을 버는 옵션은 보이는 것만큼 그렇게 매력적인 선택이 아니죠.

왜냐면 대부분의 경우에서, 당신이 돈 버는 것에 직접적으로 컨트롤이 가능한 부분은 매우 적기 때문입니다. 투자자들은 그들 나름대로 바라보는 투자의 규모가 존재하기 때문에, 이 금액이 그대로 당신에게 적용될 것입니다. 게다가 얼마나 많은 투자자들이 당신과 협력하게될 지에 대해서도 당신에게 통제권이  없다는 부분도 있습니다. 간단히 말해, 당신이 받을 투자금액은 스스로 변경할 수 있는 숫자가 아니라 일방적으로 부여받는 숫자라는 말입니다. 설사 투자금액에 영향을 끼칠 수 있다 하더라도, 규모가 큰 투자라 하여 꼭 그것이 좋은 아이디어라고는 할 수 없습니다. 왜냐면 투자자들은 자신이 투자한 돈이 사용되지않는 걸 보고싶어하지 않기 때문인데요, 경험있는 투자자라면 당신이 투자받은 금액을 2~3년 사이에 소모한 뒤 다음 라운드의 투자를 추가적으로 진행하거나, 아니면 이미 그 단계에서 수익을 냈을 것이라 기대하죠. 이렇다면 당신이 하는 일이란 베팅의 규모를 키우는 셈이 되는 것이구요. 물론 더 많은 금액을 유치한다는 말은, 곧 다음 라운드에서 더 높은 액수의 금액을 받을 수 있다는 말이며 이를 위해 지금보다 더 좋은 기업평가를 받을 필요가 있다는 말이 되기도 합니다. 높은 투자액이 공짜 선물이 아니라는 증거들인 셈이죠.

그렇다면 지금부터는 이 방정식의 다른 쪽, 즉 당신이 조금이라도 더 통제권이 있는 부분인 지출에 대하여 초점을 맞추어 이야기해봅시다. 지출을 통제하는 일은 여러 가지 이유로 중요한데요, 기존에 보유하던 자금을 더 오랜 기간 동안 사용할 수 있도록 해주는 것(이는 보통 우리가 ‘활주로’라고 부르기도 하는데, 그 이유는 이 자금을 통해 비즈니스라는 항해를 시작할 수 있기 때문이죠) 외에도, 일이 잘 풀리지 않을 경우에 비용을 줄여야할 필요가 있을 때를 대비함이기도 합니다. 다시 한 번 말씀드리지만, 돈이 언제 들어올지에 대해서는 당신이 통제할 수 부분이 없지만, 돈을 지출하는 부분에 대해서는 늘 통제가 가능합니다.

지출에 대해 이야기를 더 해보자면, 스타트업들, 특히 한국의 스타트업들이 자주 저지르는 큰 실수가 두 가지 있습니다. 이 중 규모가 가장 큰 실수를 이야기해보자면, 바로 필요 없을 정도로 많은 사람들을 고용하는 일입니다. 매 고용 건이 회사의 예산에 끼치는 영향의 중요성에 대해 더 이상 강조하기가 어려울 정도인데요, 일단 누군가를 고용하기로 했다는건 그를 위해 지불한 임금과 경비에 대해 장기간을 두고 약속했다는 말이 되기 때문입니다. 돈이 부족하다하여 이 약속을 쉽게 깨거나 멈출 수는 없는 노릇이죠. 게다가 누군가를 팀으로부터 잘라내는 일이란 고용 건보다 훨씬 더 어려운 일이기도 합니다. 처음부터 어떤 직원을 데리고 있지 않는 것이 회사에 끼치는 영향은, 결국 그를 고용한 뒤에 다시 해고하는 것에 비해서는 훨씬 더 작은 일이지요. 직원은 유연성 있는 자원이 아니며, 이는 여러 면에서 보아도 분명히 보여집니다. 가령 두 명의 직원이 한 명의 직원보다 꼭 두 배만큼의 아웃풋을 산출해내지는 않지요 (항상 그보다 적게 만들어내는 편이죠). 또 다른 예로는, 두 명이었던 직원을 한 명으로 줄인다해도 예전에 직원이 한 명이었을 때의 상황(시간)으로 다시 돌려낼 수도 없고요. 따라서 누군가를 고용하는 일은 아주 신중히 이뤄져야하며, 만약 이에 대해 의심이 드는 상황을 마주하신 경우라면 그냥 고용을 하지 않는 편이 좋습니다. 금전적인 면에서 보았을 때도, 고용 문제가 결국 당신 회사의 전체 예산에 가장 큰 영향을 끼칠 것입니다.

지출과 관련하여 스타트업들이 겪는 두 번째 문제는 바로 그들이 장기적인 관점에서 볼때나 효과적인 무언가에 돈을 투자한다는 점입니다. 물론 자신의 스타트업이 5년이고 10년이고 이어질 수 있다는 믿음은 좋지만, 사실 당신이 걱정해야할 문제는 당장 다음 달, 그리고 당장 다음 년도의 생존입니다. 성장에 집중하지 못한다면 다음 5년 내에 회사가 살아있을 확률은 없죠. 당장 다음 달에 대해 생각하면서 지내는 것이 결국 다음 년도에 더 좋은 모습으로 살아남을 수 있도록 해준답니다. 저의 경우엔, 어떤 식으로던 스폰서를 진행하는 스타트업을 볼 때, 이들이 거의 아무 이유도 없이 돈을 낭비하고 있다고 보는 편이죠. 브랜딩이란 단기적인 목표를 염두하고 수행되어야합니다. 당신 회사가 아직 애플이나 코카콜라는 아니니까요. 만약 어떤 박람회에 참여하셨고, 그를 위해 돈을 지불하신 경우라면 반드시 거기서 고객이나 파트너를 만나는 것이 목표가 되어야합니다. 이를 위해 만든 모든 PR은 나름의 측정가능한 결과가 있어야하고요. 단지 이름을 알리기 위해 돈을 쓰는 행위는 결국 당신을 더 빨리 망하게만 만드는 지름길입니다 (회사가 망하고나서야 무슨 소용이 있겠습니까?).

돈 문제로 밤을 지새고 계시겠지만 그래서는 안됩니다. 시간이야말로 당신의 주된 걱정거리어야하죠. 돈 문제를 해결하려면 우선 금전적인 비용부터 생각하세요. 번 레이트(Burn rate)는 줄이고, 활주로(Runway)를 늘리시기 바랍니다. 그리고 이를 통해 이륙할 수 있도록(= 회사를 띄울 수 있도록) 최선을 다하시는 겁니다.
