Every startup founder knows that running a startup means constantly handling problems. You have funding issues. Employee issues. Support issues. Product issues. Sales issues. One day, your most important sales partner tells you they are no longer interested in the market and stops selling your product. Another day, your co-founder comes down with a health issue and all development stops to a halt. Some people compare running a startup to riding a roller-coaster. For me, it more often resembles a game of dodging bullets.


There are many different popular management techniques for how to deal with constant crisis, but my personal opinion is that all startup problems are the responsibility of the founders. Delegating is important, but the delegation should be of tasks or responsibilities – not of solving problems. Almost every problem that comes in has the potential of killing your startup. Even if it isn’t a potential killer, it could be a symptom of something that is terribly wrong (for example, a complaining customer can be an indication that your customer support is bad, or that your shipping quality is poor). The founder needs to take responsibility for solving the problem in order to make sure nothing big is missed; many times there is no time for bottom-up information flow. Founders need to get the bad news immediately, and the way to do it is by being in the front-line, fighting.

With so many problems, and if they are all the responsibility of the founders, how can this be done efficiently? In a single day you may have an accounting problem, a customer support issue and a employee health problem. There are only 24 hours in a day, and you need to sleep. How can this be done?

Quite obviously, the answer lies with prioritizing. The first thing to realize is that you won’t be able to dodge all the bullets. It will hurt, but that’s a fact of startup life.

The second thing would be to figure out which bullets will kill you and which will just hurt bad. Here’s an easy way to find out: Your main goal while running a startup is to grow. You don’t need to do everything perfectly or even some things perfectly, but you do need to do whatever it takes to grow. In other words, this week needs to be better than last week; this month better than last month. This means that the bullets that kill you are the ones that stop you from growing. Growth is users or sales revenue, not employee count. It could also be money in the bank, if you’re in fund-raising mode. So with every incoming problem, ask yourself: is it preventing my growth right now? Not next year, and not even next month. Right now: is it preventing growth? If the answer is not a clear yes, that problem can be assigned a low priority.

Here’s an easy example: Do you have a web site? Is it clearly communicating what your product is? Is it in English? Was it reviewed by a professional English-speaker? If the answer for any of these questions is “no”, your problem is clear, and it is more important than anything else you may be dealing with right now. Not having an professionally written English web site will prevent your growth, and is a bigger problem than anything else you may be working on right now.

In fact, if you are not already getting incoming leads (users, customers, partners) on a regular basis, you have a huge problem that needs solving. Why waste your precious time solving any other problem?

지금 해결해야할 문제

창업자라면 누구나 스타트업 운영이 문제를 지속적으로 다루는 것임을 알고 있습니다. 펀딩과 직원, 고객지원, 제품, 세일즈 이슈 등 다양한 분야에서 말이죠. 어느날 갑자기 당신의 세일즈 파트너가 더이상 시장에 관심이 없어졌다며 제품을 그만 팔려할지도 모르고, 공동창업자가 건강 상의 이유로 일을 쉬게되면서 모든 개발 업무가 일시 중지되는 일이 있을지도 모릅니다. 때문에 몇몇 사람들은 스타트업 운영이 마치 롤러코스터와 같다고 말하는데요, 제가 보기엔 그보다는 총알 피하기 게임과 비슷한 느낌이 듭니다.


끊임없이 다가오는 위기상황에 대처하는 방법으로는 여러 다양한 관리법이 존재한다지만, 개인적인 의견으로는 이 모든 스타트업과 관련된 문제들은 결국 대표의 책임이라 생각합니다. 업무를 위임하는 건 중요하지만, 문제 자체를 해결하는 것이 아닌 어떤 일 또는 책임에 대한 위임이어야만 하죠. 스타트업에 존재하는 거의 모든 문제들은 회사를 망하게할 가능성이 있고, 심지어 그렇지 않은 경우일지라도, 보통은 무언가 일이 심각하게 잘못 돌아가고 있다는 것에 대한 징후가 되어주곤 합니다 (가령, 고객이 불만을 표시한다면 이는 고객 지원이 형편없다는 것을 뜻하거나, 물건의 운송 자체에 대한 품질이 좋지 않음을 나타낼 수 있다는 식). 여기서 창업자는 무언가 큰 문제가 발생하지 않도록 해당 문제를 직접 해결해야할 책임이 필요하죠. 누군가 아랫사람에게 보고를 받을만큼의 시간조차 없어야 합니다. 창업자 본인이 즉시 문제를 인지할 수 있어야하며, 이를 위해서는 업무의 최전선에 직접 서있어야만 하겠지요.


그런데 이렇게 많은 문제들이 죄다 창업자만의 책임이라면, 어떻게 효율적으로 일처리가 될 수 있는걸까요? 가령 같은 날에 회계 문제와 고객 지원 이슈, 그리고 직원의 건강 문제가 동시에 일어날 수도 있는데 말이죠. 하루는 24시간이 전부고, 잠도 자야만 하는데 말입니다. 정말 어떻게 일을 해결할 수 있는걸까요?


당연하게도, 그 답은 바로 우선순위 두기에 있습니다. 당신이 알아야 할 가장 첫번째는 바로 ‘모든 총알을 피할 수는 없다’는 사실입니다. 물론 아프겠지만, 그 자체가 스타트업 라이프니까요.

두번째로는, 날아오는 총알 중 무엇이 당신을 죽일 지, 또 무엇이 상당히 아플 것인지를 가려내는 것입니다. 이를 쉽게 찾는 방법은 바로 이렇습니다. 스타트업을 운영하는데 있어 주된 목표는 바로 성장일텐데요, 관련된 모든 일들을 죄다 완벽하게 할 필요까진 없고, 다만 성장에 필요한 것이라면 무엇이든 행동으로 옮기는 것이 중요하지요. 다시 말해, 이번 주는 지난 주보다 더 나아야한다는 말입니다. 지난 달보다 이번 달이 더 나은 상황이어야하는 것이고요. 당신을 죽일만큼의 위험한 총알들은 곧 성장을 멈추게 할 문제들이란 뜻입니다. 성장이란 유저 수 또는 세일즈를 통한 수익의 증가이지, 직원의 증가가 아닙니다. 현재 자금을 모집 중인 상태일 때라면, 은행에 저축된 돈의 액수일수도 있고요. 따라서 그 어떤 문제일지어도 한 번 자문해보십시오. 지금 현재 회사가 성장하는데 이 문제가 방해가 되는가? 다음 해도, 다음 달도 아닌 바로 지금 당장의 상황에서 말이죠. 이 때, 그 대답이 확실히 예스가 아니라면, 그 문제는 우선순위가 낮게 설정 되어도 좋은 것입니다.


쉬운 예제를 하나 적어보죠. 현재 회사의 웹사이트가 있나요? 그리고 그 사이트가 제품을 잘 설명해주고 있는지요? 완벽히 영어를 구사하는 사람으로부터 텍스트가 리뷰 되었나요? 만약 이 질문의 답변 중 하나라도 ‘노’가 있다면 무엇이 문제인지 확실히 잡힌 셈이고, 현재 집중하고 있는 그 어떤 다른 문제들보다도 우선적으로 해결되어야 할 것입니다. 완벽한 영어로 쓰이지 않은 웹사이트는 회사의 성장을 막는 문제이기 때문에, 현재 당신이 집중하고 있는 그 어떤 문제들보다도 우선순위가 높게 책정되어야 하는 것이죠.


사실 사용자나 고객, 파트너를 정기적으로 받고 있지 못하다면, 그 자체가 해결해야할 큰 문제랍니다. 그렇다면 당신이 지금 그 외의 다른 문제를 해결하는데 소중한 시간을 낭비하시는 이유는 무엇입니까?
