Lean startup. Product/market fit. The UX driven startup. Agile product development. The challenger sale. There are so many good methodologies for building your startup it’s easy to get lost.

If you want to emulate a successful model your choices only get more complicated: should you follow Steve Jobs, Elon Musk, Uber, Airbnb, Apple, Google,… Who can give your startup the right direction? Lots of options to choose from.

Out of all the complex models and methodologies there is one simple thing I always turn to when I need a clear answer on a direction to take my startup. It can be used for many things from optimizing sales to improving user experience. It’s not even a methodology, really: it’s a geometric shape. A funnel.

The funnel is one of my favorite inventions. I look at funnels several times a week; I give advice in terms of funnel and find myself thinking quite often by visualizing a funnel to solve my problem.

A funnel is a simple geometric idea: a tube that is wide at the top and narrow at the bottom. In a physical funnel everything you put into the funnel comes out the other end (although perhaps slowly); but in a virtual funnel the idea is that lots of things enter the funnel, but just few come out the other end. Those could be: prospects that end up being customers; visitors to your web site that end up signing up to your service; free users that convert to paying users, hiring candidates ending up as employees, etc. One of the problems I’ve noticed with Korean startups and their thinking process is that they are not thinking enough in terms of funnels: if they talk to a potential customer they feel they need to close that customer no matter what: it’s a tube that should not lose water. But they are wrong: a funnel loses a lot – most of what comes into the virtual funnel does not go the other end, and that reflects the real world a lot more: visitors will not sign up for a lot of reasons; less than 100% of free users will convert. A lot less than 100%.

How to best work with a funnel? Start with the two ends. What do you put into the funnel? What comes out? Lets imagine that you want to find worldwide partners for your product; on the wide end “potential partners” come in. On the narrow end success can be “signing a partnership contract”. Our goal is of course to increase the number of successes on the end of the funnel.

How can we increase that number? The first and obvious choice is to increase the number of potential partners: for example, contact 10 times the number of partners in order to increase the number of eventual sign ups. If you are shocked by the idea of contacting dozens of potential partners, you are not understanding the funnel concept: If I contact 50 potential resellers, don’t care at all about the 49 resellers that did not sign up, I only care about the one that did. I will happily increase the number to 500 potential partners if it will increase my success to 10 signed up partners (by the way: if you feel “losing” 490 partners is bad, perhaps you defined your success goals incorrectly. The funnel should help you make clear what your real goals are). Adding more stuff to the funnel is almost always achievable and is usually straight-forward. Without changing anything else in your process you should be able to increase success by entering more things into the funnel.

Another way to increase the number of goals achieved is by ‘optimizing’ the funnel. If 50 potential partners are contacted and only 1 signs up, that’s a 2% success rate: not something to get excited about. How can we increase the percentage? The answer will come once we segment the funnel: between “contact” and “sign a partnership” there must be intermediate steps; for example: how many partners even responded to my initial contact? How many asked to see a demo? How many tried the system on their own? And so on. Each step of the funnel can be measured, and you should keep segmenting until most steps are above 10% convergence. Now – optimize! Which step can you bring up in convergence? For example, increasing the initial response rate can be done by simply sending another reminder email. The increase in responses will eventually lead to more sign ups.

If you are stuck in optimizing the funnel, you may need to add another step in the middle. For example, if lots of potential partners evaluate the product but only few sign up as a partner, perhaps you should add another step: allow them to order a small quantity (lets say, $100 worth) that does not commit the partner yet, but shows more commitment than simply asking for an evaluation. This will make the funnel more clear and show you where things are stuck.

Funnels are great; I use them for sales, marketing, business development and hiring. I often explain simple concepts through funnels and find that there is often nothing simpler than drawing a funnel on a piece of paper to help me get out of a dead end. Try it! Draw your own funnel. 제가 좋아하는 모양, 퍼넬에 대해

린스타트업, 제품/시장 적합성, 유저경험(UX) 주도의 스타트업, 애자일식 제품 개발법, 챌린저 세일. 스타트업을 키우기 위한 좋은 방법론이 너무나도 많아 길을 잃어버리기도 어려운 시대입니다. 게다가 이미 성공한 기업을 모델 삼기 위해 하나를 골라야하는 경우라면 선택이 좀 더 복잡해지지요. 스티브 잡스, 엘론 머스크, 우버, 에어비앤비, 구글.. 누구를 쫓아야 하는걸까요? 누가(혹은 어떤 회사가) 당신의 스타트업이 올바른 길로 갈 수 있도록 도울 수 있을까요? 참 많은 선택지들이 존재하지요.


이렇게 복잡한 모델들과 방법론들을 제치고, 제가 직접 운영하는 스타트업이 나아갈 방향을 위한 명확한 답을 내려야할 때 선택하는 손쉬운 방법이 하나 있습니다. 세일즈 최적화부터 유저경험 개선까지 많은 분야에 걸쳐 이용될 수 있는 방법인데요, 심지어 어떤 방법론도 아니고 단지 기하학적인 도형입니다. 바로 깔때기(funnel, 이하 ‘퍼넬’)이죠.

퍼넬은 제가 좋아하는 발명품 중 하나 입니다. 한 주에도 여러 번을 살펴보고, 이를 통해 누군가에게 조언을 해준다던가 당면한 문제를 시각화하여 풀어보려고도 하죠. 생김새는 단순한 기하학적 도형일 뿐입니다. 윗 부분이 넓고 아래로 갈수록 좁아지는 형태죠. 실제 깔때기에 무언가를 넣게되면 (시간은 오래 걸릴지어도) 다른 한쪽 끝으로 다시 나오게 되는데요, 지금 제가 말하고 있는 가상의 퍼넬은 어떤 많은 요소들을 넣었을 때, 오직 몇 개만이 끝부분으로 나와야합니다. 가령 기대치가 실제 고객으로 변하는 것, 웹사이트 방문자가 서비스 가입까지 진행하는 것, 무료 버전 사용자가 유료 버전을 결제하는 것, 지원자 중에서 직원을 뽑는 것 등이 있습니다. 한국 스타트업의 사고방식 중 제가 발견한 문제점이 있다면 바로 이 퍼넬에 기대어 충분히 사고과정을 거치지 않는다는 점입니다. 가령 잠재 고객과 대화하는 상황이라면, 이유는 불문하고 일단 그 잠재 고객과 가까워져야 한다 생각하는 부분이 있겠습니다. 이건 그냥 물을 그대로 통과시켜야하는 역할의 튜브(tube)식 모델이죠. 잘못되었습니다. 실제로 퍼넬을 거쳐가면 없어지는 것들이 참 많기 때문입니다. 가상의 퍼넬이라면 투입되었던 것에 비해 끝 부분으로 다시 나오는 것은 얼마 없어야하고, 이런 식이야말로 실제 세계의 현상들과 더 많이 닮아있지요. 사이트 방문자 중 대다수가 여러 이유로 인해 사이트 가입을 하지 않은 채 나가버리는 것 처럼요. 또, 투입되는 무료 유저 전체 수(100%)보다 낮은 비율만이 유료 결제를 진행하는 것도 그렇습니다.


어떻게 해야 퍼넬을 잘 이용할 수 있는걸까요? 일단 양 쪽 끝 부분부터 정의하는 것으로 시작해보십시오. 무엇을 넣어, 무엇이 나와야하나요? 일단 당신이 만든 제품의 글로벌 파트너를 찾는 상황이라고 가정해봅시다. 넓은 위쪽에 ‘파트너 후보’군을 놓아야겠죠. 그리고 반대쪽 좁은 아래쪽에는 ‘파트너쉽 계약 체결’이라는 성공 케이스를 놓는 겁니다. 여기서 우리의 목표란, 당연히 아래 쪽으로 결과물이 빠져나올 성공률을 높이는 것이겠고요.


그럼 그 성공률은 어떻게 높일 수 있을까요? 이를 위해 당연히 가장 먼저 골라야 할 선택지는 바로 파트너 후보 수 자체를 늘리는 것입니다. 예를 들어 최종 파트너 수의 10배 쯤 되는 후보군에 연락을 돌려보는 식이죠. 만약 이렇게 많은 후보 군에 연락을 돌린다는 것 자체가 충격이시라면, 아직 퍼넬에 대한 이해를 덜 하신 겁니다. 저에게 50곳의 잠재 후보군 연락처가 주어진다면, 제가 관심을 쏟을 부분은 오직 연락이 실제로 진행되는 1곳 일 뿐입니다. 이런 식이라면 10개의 계약을 성사하기 위해 잠재 후보군을 500명으로 늘리는 것 정도는 기쁘게 진행 가능한 일이죠 (그 와중에 490명에게 거절당한다고해서 그것을 슬프게 생각하신다면, 성공 목표를 잘못 설정하신 겁니다. 왜냐면 퍼넬이 당신의 진짜 목표가 무엇인지를 명확히 할 수 있도록 도와줘야하거든요). 퍼넬에 더 많은 요소를 넣는 행위 자체는 거의 항상 손쉽게 할 수 있는 일입니다. 이것만으로도 다른 무언가를 하지 않더라도 목표달성 확률을 높일 수 있게 되지요.


목표 달성률을 높이는 또다른 방법이 있다면, 바로 퍼넬 자체를 ‘최적화’하는 것입니다. 가령 50명에게 연락을 돌려 그 중 1명만이 실제 가입을 진행했다면, 이건 2%의 성공률이라 말할 수 있습니다. 뭔가 기뻐할만한 숫자는 아니라는 의미죠. 이 숫자를 어떻게 올려볼 수 있을까요? 퍼넬을 좀 더 세분화해본다면 그 답을 얻을 수 있을겁니다. 가령 ‘연락해온다’와 ‘파트너쉽 계약을 체결한다’는 두 과정 사이에는 많은 중간 단계들이 존재할테죠. 연락을 최초로 돌린 후에 얼마나 많은 후보들에게서 답장이 왔는지, 그 중 얼마나 많은 수가 데모를 보여달라 요청했는지, 또 그들 자체 제품에 이 데모를 넣어 실행해봤는지 등의 단계 말입니다. 이런 식으로 각 단계별 성공률이 10%를 웃도는 수준까지 퍼넬을 잘게 쪼개야 합니다. 그뒤에 최적화를 진행하는거죠! 고객의 최초 반응률을 높이고자 한다면 단순히 리마인더 메일을 더 보내는 식으로도 가능할 겁니다. 이렇게 늘어난 반응률은 곧 좀 더 많은 가입률로 전환되겠지요.


퍼넬 최적화 단계에서 문제가 있다면, 그 사이에 단계를 하나 더 추가해봐야합니다. 가령 이미 많은 수의 잠재 고객들이 제품을 평가하고도 여전히 파트너 전환율은 낮은 경우라면, (100달러 어치 정도의) 작은 수량 주문이 가능하도록 하여 파트너 계약까진 아니더라도 단순 제품 평가보단 좀 더 직접적인 행동을 할 수 있도록 만드는 겁니다. 이렇게 함으로서 퍼넬 자체를 좀 더 명확하게 설계하고, 어느 부분에서 문제가 있는지를 살펴볼 수 있습니다.


퍼넬은 훌륭한 도구입니다. 전 이미 세일즈, 마케팅, 사업 개발과 인력 채용에까지 사용하고 있지요. 종종 퍼넬을 이용해 어떤 컨셉을 간단히 설명해보기도 하며, 이럴 때마다 문제를 해결하기 위해 종이 위에 퍼넬 모형을 그려보는 것만큼 좋은 방법이 없다는 걸 느끼곤 합니다. 여러분도 한 번 해보세요! 퍼넬을 그린 뒤, 최적화를 진행해보시는 겁니다.
