Premature scaling

Scaling a startup is both important and dangerous. Unlike regular companies who can afford to stay “stable”, startups either grow or die and this growth takes several stages; for example, the startup is different before and after it achieves revenue; it’s again different after the first Million dollars in annual revenues; things change again at $10 Million and so on.


Sometimes it’s not the amount of revenue that matters, but the number of employees or it could be geographical (domestic sales vs global). In all cases, the startup needs to change itself to adapt: paint a beautiful portrait on a balloon and then inflate the balloon a bit more: the portrait stretches in a non-flattering way: that’s the scaling problem – what worked just fine on a small scale often looks very ugly on a bigger scale.

Scaling is quite a challenge; first, you need to realize you’re at that stage. Nobody will tap you on the shoulder to say: “hey, it’s time to scale!”. It’s not something you can set your alarm for. There will not be an incoming notification. Most times there isn’t even an exact milestone you can use to measure. When to scale is very subjective and varies from one startup to another. You usually realize you need to scale when things start to break and you realize the fix is a complete overhaul.

Scaling is a big issue, but today I’d rather point out a different potential problem: scaling when you don’t need to.

Premature scaling is very tempting; you may be thinking: if scaling is such a big issue, why not do it preemptively? For Koreans, it’s especially tempting: putting things in order and finding long term solutions come easy and almost never need convincing. If scaling is a good thing, why not do it more often? Many Korean startups use this reasoning to try and build a structured company early. It comes with other perks: people around you will be impressed for having things that only large companies have (like an HR person or

You yourself will mostly feel good as well: feeling like a big-shot manager is an ego-boost, even if your organization is still virtual. And what can be better than planning for the future, right?

The problem with this approach is that you get all the downsides and none of the benefits. Big companies are slow and complex – but they have no other choice. By preparing your company to scale too early, you are slowing things down. A 3 person team should not have approval processes or detailed reporting – the time spent on that can be spent getting to the goal quicker. Also, “scaling” usually means increasing management tasks; startups need to focus on “doing”, not managing others. Once you start filling management roles your productivity will decrease and you will lose the flexibility where everyone can make their own decisions.

Probably the worst part about premature scaling is that it’s almost impossible to scale back down. Once you have the structure in place, it’s very hard to break that structure and go back to how things were before. So if you scaled the wrong things: moved into an office that is too big; hired too many managers or filled positions that are not yet crucial, it will be too tempting to leave it “just in case” or in “preparation for the future”. Except that for startups, the only future that matters is tomorrow; and paying the bill now for a benefit that will only arrive much later can be the reason your startup will sink before tomorrow comes.

So put your ego aside and beware of scaling too early. Some lack of structure is a small price to pay compared to the alternative and it’s usually best to wait until the last possible minute before scaling the operations.

너무 일찍부터 회사규모를 키우는 것


스타트업의 사업규모를 결정하는 것은 아주 중요하고도 위험한 일입니다. '안정적' 상태를 유지할 수 있는 일반 회사와 다르게, 스타트업은 성장하거나 죽거나 둘 중 하나인데다, 이 성장이란게 심지어 여러 단계를 거쳐야하기 때문이기도 하죠. 가령 스타트업은 일정 수익을 달성하기 전과 후의 모습이 다르고, 이어서 연간 수입이 처음으로 백만 달러가 되었을 때, 그리고 1천만 달러가 되었을 때의 모습이 모두 다르다는 식입니다.

또한 때때로 가장 중요한 항목으로서 매출보다는 직원의 수라던가 지리적인 부분(국내매출 vs 해외매출)이 뽑히기도 하지요. 그러나 결국 어떤 경우던 스타트업은 이런 변화하는 환경에 적응하기 위해 스스로를 변화시켜야만 합니다. 풍선 위로 아름다운 초상화 한 점을 그린 후, 거기에 바람을 불어 팽창시킨다고 해보죠. 이 초상화는 곧 이상한 형태로 늘어나버리기 시작할 것입니다. 사업규모를 늘리는 문제에 비유해볼 수 있는 부분인데요, 작은 스케일에서 봤을 땐 문제가 없어보였지만, 이를 크게 키웠을 때 문제가 보이기 시작한다는 의미입니다.

이처럼 규모 키우기, 즉 스케일링(Scaling)은 상당히 어려운 일입니다. 스케일링을 위해 우선적으로 당신이 깨달아야할 부분은 바로 이를 실제로 행할 때가 왔을 때 알아차리는 것이겠죠. 그 누구도 당신의 어깨를 쳐주면서 "이제 회사의 스케일을 키워볼 때야!"라고 말해주진 않을테니까요. 그렇다고 일종의 알람을 설정해두란 말은 아닙니다. 대부분의 경우엔 측정할 수 있는 정확한 마일스톤조차 없을테니까요. 스케일링이란건 정말 주관적인 일이고, 회사에 따라 다르게 적용될 수 있는 일입니다. 보통 뭔가 일이 잘 풀릴 때가 와야 스케일링이 필요하다는 사실을 깨닫게 될 것이며, 완벽한 점검만이 해결책이 될 것임을 자각하게 될 것입니다.

이처럼 스케일링은 정말 큰 이슈이지만, 오늘 이 칼럼에서만큼은 다른 잠재적인 문제를 짚어보고자 합니다. 바로 필요하지 않은 때에 진행하는 스케일링입니다.

미리 스케일링을 한다는 건 참으로 유혹적인 일입니다. 가령 이렇게 생각할 수도 있죠. ‘스케일링이란게 그렇게나 중요한 이슈라면, 어째서 미리 진행하지 않는 것인가?’ 이는 특히 한국인이라면 더욱 그렇게 느낄 수도 있겠습니다. 뭔가 순서대로 일을 정리하고 장기적 시점에서의 해결책을 찾는 것은, 쉽게 생각할 수 있으면서도 별다른 설득이 필요없는 중요한 일입니다. 그렇다면 스케일링이 이렇게나 좋은 일이라 할 때, 어째서 더 자주 진행하지는 않는 걸까요? 많은 한국 기업들이 실제로 이런 이유를 대며 너무 초창기부터 조직화된 회사를 만드려 합니다. 여기엔 또다른 좋은 효과가 있는데요, 바로 회사 동료들이 대기업 같은 곳에서나 볼 수 있는 일들을 직접 겪을 수 있다는 점에 감명받는다는 것입니다 (아직 회사가 제대로 형성되어있지 않더라도, 뭔가 관리자가 되었다는 느낌은 기분을 좋게만들어주지요. 게다가 미래에 대한 계획을 세우는 것보다 더 재미있는 일이 어디 있겠습니까?)

그런데 이런 접근방식의 문제점이 있다면, 바로 스케일링을 통한 모든 단점을 받으면서도 결국 그 어떠한 장점도 누리지 못하게 된다는 것입니다. 일단 큰 회사는 느리고 복잡합니다. 허나 그렇다고해서 다른 선택의 여지가 있는 것도 아니죠. 이 말인 즉, 회사의 규모를 너무 일찍부터 키우려한다면 곧 일의 진행속도를 느리게 만든다는 말과도 같다는 의미입니다. 가령 3명으로 이뤄진 팀이라면, 어떤 확인절차나 디테일한 보고 같은 것이 필요하지 않습니다. 오히려 그런 곳에 시간을 씀으로써 목표한 바를 빠르게 이루는 데 쓰일 시간을 낭비하게 되곤하죠. 또한 이 '스케일링'이란건 보통 관리 쪽의 일을 늘린다는 의미이기도합니다. 스타트업이라면 관리가 아닌 일을 실제로 '진행하는 것'에 집중해야하고요. 관리에 대한 일을 생각하면서부터 벌써 당신의 생산성은 떨어지기 시작할 것이고, 모든 사람이 결정을 직접 내릴 수 있는 유연성을 잃어버리게 될 것입니다.

미리 스케일링하는 부분에 있어 아마 최악의 부분이 있다면 바로 한 번 키워버린 덩치를 다시 줄이기가 불가능하다는 점일 것입니다. 이미 구조를 정해놨다면, 이를 부시고 이전의 상태로 돌아가기가 어려워지죠. 따라서 스케일을 잘못 재버렸다면, 가령 너무 큰 사무실 공간으로 회사를 옮겼다거나, 너무 많은 매니저를 고용했다거나, 아직은 중요치 않은 포지션의 직군을 뽑았다거나하는 경우엔, '만약을 대비해서'라던가, '미래를 위해' 이런 일을 해두었다 생각하고 싶어질지도 모릅니다.  다만 명심해야할 부분은 스타트업에 있어 신경써야할 미래란 단지 '그 다음날'일 뿐이라는 것이죠. 한참 뒤에나 올 이익을 위해 지금 당장 비용을 지불하는 것은 당장 내일 회사를 침몰시킬 수도 있는 이유가 되어버립니다.

따라서 자존심은 제쳐두고, 너무 일찍부터 스케일링을 시작하지 않도록 주의하시기 바랍니다. 현재의 구조 중 일부가 부족한 것에 대해서는, 일단은 그냥 놔두는 것이 이를 대체할 그 어떤 행동보다도 좋을 것이며, 보통은 일을 크게 키우기 전 최대한 때를 기다리는 것이 가장 좋은 경우가 많다는 점을 명심하시기 바랍니다.
